The challenge
A chain of 4 pizzerias took delivery orders mostly through aggregators. Every order — including from regulars who ordered every week — meant paying a commission. On top of that: a phone nobody can answer at peak time, and no way to reach their own customers.
What we did
- Its own ordering site for every location under one brand — menu, photos, half-and-half pizzas and toppings.
- Address → nearest location: the customer types an address and the order goes to the pizzeria that delivers there.
- BLIK, card and Przelewy24 payments — money goes straight to the location’s account.
- Kitchen screen with a sound alarm — no order gets lost at peak time.
- Automatic promotions (“second pizza −50%”, Friday deals) and loyalty points for regulars.
- Site in 4 languages (PL, EN, UA, RU) — important where many customers speak Ukrainian.
Results (90 days to 23 October 2026)
| Month | Orders through own sites |
|---|---|
| August 2026 | about 200 |
| September 2026 | 230 |
| October 2026 (to 23.10) | 214 |
Orders paid or accepted for fulfilment, excluding cancelled and test orders.
If that ~50,000 zł of turnover had gone through an aggregator at 25–30% commission, the chain would have paid the platform about 12,500–15,000 zł in 90 days (~4,000–5,000 zł a month). Through its own sites it pays a flat subscription plus online payment fees (e.g. BLIK: 1.6% + 1 zł).
85% of customers pay online — orders arrive prepaid, couriers carry less cash and there are fewer no-show orders.
Takeaways for other restaurants
- Keep the aggregator for new customers — regulars move to your own site when they get a reason (discount, points, convenience).
- A fast start and promotion from day one matter most: QR in the bag, Google, social media. See 7 ways.
- For a chain, automatically routing each order to the right location by address is key.
